The build-versus-buy question used to be settled by capability. You bought the tool because building it meant an engineer, a roadmap slot and six months.
That equation broke sometime in the last eighteen months and most tooling budgets have not caught up.
Jason Mellet ran into it head-on this week when he asked our community what Clay does that his own pipeline can't.
Clay Doesn't Own the Data
Jason Mellet posted a blunt question in #chat-help:
“what am I missing with Clay, or is it just a waste of time middle man?”
He laid out his workflow to make it concrete. Pull company names from a government API into a Google Sheet. Enrich and score the company. Find leads by job title inside it. Push them into an outreach campaign.
Clay does AI research on the lead and the company. You still plug in Apollo or Hunter to find the email address. So what is the thing you cannot get elsewhere?
He came back a few hours later having researched it himself. Clay has no proprietary contact database. It is a data orchestration layer, chaining dozens of enrichment providers and AI steps into one workflow so you never build or maintain those integrations.
Then he asked whether that was fair, or whether there was a killer feature he was still overlooking.
Jaron Named the Product in One Sentence
Four people answered. None of them argued that Clay owns data you cannot get elsewhere.
Jaron Sander went first:
The product being purchased there is confidence. Specifically, the confidence of someone who cannot write the script, looking at a workflow they can see and touch.
Ozan Dagdeviren reached the same place from the data side and pushed it further. If you already have Python scripts chaining APIs together, Clay adds little. For teams where the person doing enrichment is not technical, the visual builder is the entire product. That turns the buying decision into a comparison most teams skip.
A Staffing Decision Wearing a Software Invoice
Ozan put the comparison in one line:
"The question is whether the premium is worth it vs having one ops person maintain scripts."
The Clay line item usually gets filed as software. What the thread establishes is that it functions as a staffing decision.
You are choosing between paying a platform premium so non-technical people can run enrichment themselves, or paying a technical person to maintain the equivalent in scripts. Both are legitimate. They sit in different budgets, get approved by different people, and scale differently.
Teams that have never made the comparison explicitly are defaulting rather than choosing.
Contextual Enrichment Is the Case for Paying
Valiantsina Hryn agreed with the orchestration read, then named where the convenience framing undersells it.
Finding an email address is a solved problem with a dozen vendors competing on price. Assembling context about a company, from sources that change constantly, stays hard, and it moves reply rates in a way an email finder never will.
She was equally clear about the limit. If your pipeline is stable, your data sources are not changing, and volume is not crushing you, the convenience is a nice-to-have rather than infrastructure.
Seven Stages, Built in Cursor
Two days later Jason came back with what he had built instead.
An engine that ingests lead data, dedupes and stages it, enriches through Apollo and research layers like Perplexity, scores companies and contacts, generates contextual outreach, runs approval and suppression gates, and tracks sends, replies, bounces, clicks and sequence state.
The architecture is the transferable part: raw data, then clean records, then enriched contacts, then research, then approval, then outreach, then event tracking.
Seven stages with clear boundaries between them. That structure is what makes the system debuggable when a step fails, and it is what most people skip when they wire enrichment together by hand.
Jason's own read stayed measured. Clay is still useful, particularly for non-technical teams who want the visual builder. But if you are comfortable wiring APIs, scripts and LLM calls, much of this is buildable, with more control, lower cost, and a system shaped to your motion rather than someone else's interface.
The Build Side Got Cheap

That collapse in build cost is what changes the math. A no-code premium now has to justify itself against a far cheaper alternative than it did two years ago. That does not make the tools worthless, it makes the comparison honest.
So the question for your own stack is narrower than build versus buy. It is who on your team operates this, and what it would cost to make the other option work for them.
