Inbound is the one number nobody interrogates. It arrives, it goes in the report, and everyone agrees the brand work is paying off.
Angelee Carandang went looking underneath one company's inbound and found a number that should make every GTM team run the same check.
Seventeen Percent
Freckle had the setup most early-stage companies want. Fresh off a $4M seed, real momentum, and a founder already doing the thing everyone recommends. Nathan Merzvinskis posted consistently on LinkedIn. The inbound came.
Then Angelee Carandang looked at who the inbound actually was.
Seventeen percent of Freckle's inbound leads were ICP fits. More than four out of five people raising their hand could not buy.
Nothing about the content was failing. The posts landed, people engaged, the founder was consistent. Every input the playbook tells you to optimise was working, and the pipeline filled with the wrong companies.
Reach and Fit Pull in Opposite Directions
The mechanic behind that number is uncomfortable once you see it.
A founder writing about their own journey attracts people interested in that journey. Other founders. People considering the space. Peers who like the writing. That audience engages enthusiastically because the content was built to resonate with them, and almost none of them are the buyer.
The content that reaches a buyer looks different. It sits further down the funnel, it gets less engagement, and it usually comes from someone other than the founder, because a founder posting about their own product every day stops being worth following.
Which sets the trap. The posts that perform pull the widest audience. The posts that pull buyers perform worse. A founder optimising for engagement is optimising away from their own pipeline, and every dashboard tells them it is going well.
Splitting the Funnel Across People
Angelee's fix at Freckle was structural rather than editorial. Instead of one founder carrying everything, the work split across two profiles: Nathan and Andy Toizer, Freckle's Head of Growth.
That let the funnel divide. Founder-level content about positioning and company reality does the top-of-funnel job it is genuinely good at. The middle and bottom, CRM enrichment, GTM workflows, the actual product mechanics, moved to the person who owns those things.
It works because the buyer for enrichment tooling wants to hear from someone who runs enrichment. The founder cannot credibly be that voice every day without turning their feed into a product page.
Most teams treat employee-led content as founder-led content with more accounts. It works when the profiles point at different parts of the funnel.
Sixty Pickleball Rackets
The best-performing thing Freckle did was not a post.
They shipped 60 custom pickleball rackets to 60 top GTM teams in San Francisco, then ran a tournament. The write-up did 119,000 impressions and 860 reactions. The follow-up breakdown of how the campaign worked did another 26,000.
Angelee's framing of this is the most transferable idea in her system, and it runs in a specific order.
Do something real first. Run the campaign, build the tool, ship the workflow. Then convert it into content, with the numbers, the step-by-step and the visuals. Then put a system around it so it happens on a cadence rather than when someone finds a spare afternoon.
Teams that struggle with founder-led content are usually starting at the second step, trying to generate posts from a blank page every week. There is nothing to write about because nothing happened.
From Comment to Routed Lead
The gap between engagement and pipeline is where most content programs quietly end. Someone comments, the founder replies, and that is the whole funnel.
What Freckle built underneath the content is the part worth stealing. Engagement gets captured rather than admired. Those people get enriched and scored against real ICP criteria, company and title. The ones that qualify route to a rep with the context attached, in Slack, while the interaction is still warm.
None of that is novel technology. It is the same enrichment and routing most teams already run on inbound demo requests, pointed at a channel they had been treating as brand awareness.
Which splits the seventeen percent problem in two. Part of it is fixed by changing who posts and what they post about. The rest is fixed by measuring the channel like a channel.
Run the Number
The uncomfortable version of this piece is the audit.
Take the last three months of inbound. Score it against your actual ICP, the criteria your reps use when deciding whether to take a call. Work out what percentage survives.
If it lands near where Freckle started, the content is doing its job and pointing at the wrong people. That is a targeting problem and a measurement problem, and neither is solved by posting more.
Impressions are the metric the channel hands you for free. ICP fit rate is the one that tells you whether any of it reached a buyer.
